Conscious & Purposeful Leadership

Lead from the inside out.

Most leadership programmes work on the outside of a leader and hope it reaches the inside. This one starts where it matters.

There is a particular kind of loneliness at the top. The kind where you are surrounded by people and completely alone in the decisions that actually matter. Where the person you show up as at work and the person you actually are have become so different that you have stopped noticing the gap.

Most leadership development addresses competency. Communication frameworks. Delegation models. Feedback structures. All useful at the surface. None of them touch the place where leadership actually lives — in the interior. In the values a leader holds when no one is watching. In the identity they perform versus the self they actually are. In the unconscious patterns that make their decisions before the rational mind weighs in.

The oldest leadership traditions on earth did not begin with strategy. They began with a single question: Who am I?

This programme takes that question seriously. And in doing so, changes everything that follows from it.

The Philosophy

The shaman's journey was, at its core, a retrieval of the authentic self from beneath layers of social conditioning accumulated in the climb to authority.

The Sufi path of Fana — the dissolution of the false self before the emergence of the real one — is the same journey in different robes. The Zen tradition's insistence on Shoshin — beginner's mind — as the prerequisite for genuine leadership is the same insight encoded differently.

What the Medicine Wheel of Indigenous North American traditions offered leaders was a map of wholeness: each direction representing a way of knowing, a season of leadership, a quality of presence that every complete leader must be able to access. East for vision. South for relationship. West for reflection. North for strategy. A leader trapped in one direction is a leader whose team is compensating for their blind spots.

Otto Scharmer at MIT systematised this ancient knowing into Theory U — used by 260,000 leaders across 194 countries. The core insight: we are leading from our habitual past, and the future requires something fundamentally different. Presencing — the capacity to lead from what is trying to emerge — is the skill that separates transformational leaders from merely effective managers.

UnmuteSelf brings all of this into the Indian corporate leadership conversation, grounded in the psychological depth of the therapist's practice. Because identity work requires clinical skill. Not a competency framework.

Global Frameworks This Programme Draws From

Presencing Institute / Theory U (Otto Scharmer, MIT) The most influential leadership framework of the 21st century. The U-movement from downloading (leading from habitual past) through sensing and presencing to crystallising and prototyping (leading from emerging future).

Conscious Leadership Group (Jim Dethmer, Diana Chapman) The radical model of above-the-line vs. below-the-line leadership. Above: open, curious, committed to learning. Below: closed, defensive, committed to being right. The shift between them is the entire game of conscious leadership.

Genuine Contact Space (Dalar International) Birgitt Williams' synthesis of circle practices, the medicine wheel, and open space technology for authentic leadership emergence in organisations. The most sophisticated facilitated leadership space currently available.

LeaderWise — Depth Psychology in Leadership The application of Jungian depth psychology to organisational leadership — the shadow dimensions of authority, the archetypal patterns running leadership behaviour, the unconscious forces in organisational life.

Theory of Constraints (Eliyahu Goldratt) The systems-level insight that every organisation has a primary constraint — and that the leader who cannot see themselves as a potential constraint cannot lead systemic change.

Robert Greenleaf — Servant Leadership The foundational reframe: the leader as the one who serves the growth of those they lead. Power as responsibility, not privilege. Still the most radical leadership idea in circulation.

William Torbert — Action Inquiry & Leadership Maturity Framework The developmental model of leadership — from Opportunist through Diplomat, Expert, Achiever, Individualist, Strategist to Alchemist. The Alchemist leader transforms not just strategy but the conditions of reality itself. This programme develops the inner architecture for that level.

How We Work — The Methodology

Opening Council in Circle No hierarchical seating. No head of table. All voices hold equal medicine. The room itself becomes the first intervention — participants experience immediately what it feels like to lead in a space of genuine equality.

The U-Journey A structured experiential movement through the full U-process: downloading (identifying habitual thinking patterns) → sensing (opening to what is actually present) → presencing (connecting to emerging possibility) → crystallising (what wants to be created) → prototyping (the first committed step).

Medicine Wheel Leadership Inventory Participants locate themselves in the four directions — identifying which directions they lead from habitually, and which they systematically avoid. The avoided direction is almost always where the greatest leadership growth lives.

Blind Spot Archaeology Using projective techniques from depth psychology to surface unconscious leadership patterns — the behaviours that teams see clearly and leaders cannot. Facilitated with clinical containment. This is the most confronting and most liberating part of the programme.

The Future Self Dialogue A guided visualisation drawing from shamanic journeying tradition — accessing the leader you are in the process of becoming, beyond the leader you have been performing. What does that leader know that you are not yet living?

Leadership Identity vs. Leadership Performance Therapeutic inquiry into the gap between who you are and who you perform as. The distance between those two selves is the source of the most common leadership pathologies — and the site of the most profound leadership development possible.

Personal Leadership Manifesto Created during the workshop. Not aspirational — honest. Not who you want to be — who you actually are, at your best and at your most challenged. A living document, not a motivational poster.

What Participants Walk Away With

→ Profound clarity on authentic leadership style — not a personality type, but a living, embodied understanding of how they actually lead → A completed personal leadership manifesto — honest, specific, and immediately actionable → The capacity to hold complexity and ambiguity without reactive collapse — the defining skill of truly senior leadership → Reduction in performative leadership; teams consistently report their leaders feel more genuinely present after this programme → Stronger decision confidence rooted in values — not in hierarchy, consensus pressure, or fear of being wrong → Increased sense of purpose — directly correlated in research with higher engagement and significantly reduced attrition → The inner architecture required to lead the kind of change that actually sticks

The Unmute Edge

Leadership programmes teach frameworks. We develop the person who will use them.

That requires a different kind of facilitator. Not a coach, not a trainer, not a keynote speaker. A psychotherapist — someone trained to work at the level of identity, not just behaviour. Someone who knows that the gap between the leader people see and the leader people need is always an interior gap first.

Format Options

  • Full-day immersive (for intact leadership teams)

  • Two-day residential programme (deepest transformation — recommended for senior leadership)

  • Multi-session series (monthly 3-hour sessions over 6 months — for ongoing leadership cohorts)

  • One-on-one Leadership Intensive (individual executive, with psychotherapist)

The world does not need more driven leaders. It needs more self-aware ones.

The Conscious Executive creates the conditions for that shift — not through instruction, but through transformation.

Curriculum Overview

MODULE 1 — THE LEADER'S INNER ARCHITECTURE

Duration: 2 hours

Identity versus persona. The gap between who you are and how you show up. Why the performance of leadership — the mask of competence, certainty, and authority — is often the single greatest obstacle to actual leadership. The neuroscience of authentic self-disclosure and its impact on team trust. What Brené Brown's research on vulnerability actually means in a corporate context — and what it doesn't.

Key concepts: Identity vs. persona · The leadership mask · Authentic self-disclosure · Vulnerability as courage, not weakness · The performance tax

Practices: Leadership identity audit · The gap inquiry · Persona mapping

MODULE 2 — THE MEDICINE WHEEL OF LEADERSHIP

Duration: 90 minutes

Four ways of knowing. Four modes of leading. East (vision, spirit, the future) — South (heart, relationship, the present) — West (body, reflection, the past) — North (mind, strategy, the system). Identifying your dominant directions and your avoided ones. Understanding how an over-reliance on any single direction creates characteristic leadership blind spots — and how teams compensate, with cost.

Key concepts: Four directions of leadership · Dominant and shadow directions · The whole leader · Compensatory team dynamics · Leadership wholeness vs. leadership specialisation

Practices: Medicine Wheel Leadership Inventory · Shadow direction inquiry · Team compensation mapping

MODULE 3 — THE U-JOURNEY

Duration: 2 hours

Theory U applied to your leadership story. Where are you on the U right now — downloading from habitual past, or presencing from emerging future? What are the downloaded patterns that run your leadership without your awareness? What is trying to emerge in you as a leader — if only you would stop leading from what you already know?

Key concepts: Theory U · Downloading vs. presencing · The open mind, open heart, open will · Letting go and letting come · The U as personal leadership journey

Practices: Downloading pattern identification · Sensing exercise · Presencing meditation · The future pull

MODULE 4 — BLIND SPOTS & SHADOW WORK

Duration: 2 hours

What your team sees that you don't. The unconscious patterns running your leadership — the ones that appear in 360 feedback and confuse you because you genuinely cannot see them. Drawing from Jungian depth psychology and organisational shadow work — the parts of ourselves we disowned in the process of becoming professionally successful, and the ways those parts show up anyway, sideways, in our leadership.

Key concepts: Leadership shadow · Projection in organisational life · The 360 gap · Jungian individuation applied to leadership · The disowned leader

Practices: Projective blind spot exercise · Shadow mapping · The gift in the wound inquiry

MODULE 5 — PRESENCING

Duration: 90 minutes

The most advanced module. Connecting to the emerging future — leading from what wants to happen, not from what has always happened. The stillness practice. The capacity to hold not-knowing without reaching for the familiar answer. The leader who can do this becomes a fundamentally different kind of organisational force.

Key concepts: Presencing · The generative field · Not-knowing as leadership strength · Leading from emergence · Stillness as strategy

Practices: Presencing meditation · Future self dialogue · The still point practice

MODULE 6 — VALUES & PURPOSE CRYSTALLISATION

Duration: 2 hours

What you stand for when no one is watching. The values that are actually running your decisions — versus the ones on your organisation's wall. Using Viktor Frankl's logotherapy framework and Simon Sinek's Golden Circle — not as motivational tools but as clinical instruments for excavating genuine purpose. The leader who knows their why leads from a place that cannot be shaken.

Key concepts: Logotherapy and meaning · Values vs. stated values · The Golden Circle applied personally · Purpose as the deepest form of resilience · Leading from why

Practices: Values archaeology · Purpose crystallisation exercise · Personal leadership manifesto creation
